When the next step is unclear
Existing software may make a useful process harder than it should be. Competing changes can make priorities difficult to choose, while integration dependencies leave the first scope uncertain.
Start with the decision holding up progress: what needs to work differently, which constraints are fixed and what evidence would make a next step reasonable?
Understand the system in context
Look at the process, its users and the systems it depends on. Available technical evidence may include documentation, interfaces, source code or observed behavior, with access agreed for the work.
Separate known facts from assumptions and questions that need investigation. A useful recommendation should show both its reasoning and its limits.
Turn options into a manageable scope
Agree which outputs will help the decision. These could include a current-system map, options and tradeoffs, dependencies, a phased scope and criteria for checking whether a change works.
Choose a first step that can be reviewed against a clear need. The depth of investigation and delivery work depends on the system and the agreed scope.
Illustrative decision: improve, connect or replace
Illustrative solution pattern. The right scope depends on your process, systems and constraints.
- Improve: the core system still fits, but one workflow creates friction. Can a focused change solve the problem without disrupting other work?
- Connect: existing tools serve their purposes, but information is repeatedly moved between them. Are suitable interfaces, permissions and reliable records available?
- Replace: important needs cannot reasonably be met within the current system. What would migration, continuity, training and ongoing maintenance require?
Compare the costs, dependencies and disruption of each option before committing. Missing evidence may make a small investigation the next step.
Carry the decision into delivery
Engineering support can follow an agreed scope, whether that means a focused application change or a connection between systems. Agree the proposed behavior, dependencies and verification criteria before building.
Do we need a complete specification? No. Explain the current work and the decision you need to make; the first task may be clarifying the scope.
Does consulting include ongoing operations? Delivery, handover and any ongoing support need explicit agreement. They do not automatically form a continuing support arrangement.
